Migrating Off Legacy BI Without Losing a Number

The business moved onto a modern, maintainable, self-hosted reporting stack with its numbers intact and its metric logic finally documented, and the legacy licences were actually cancelled.

The story

What they were stuck on, and what we built

The problem

Operational and sales dashboards lived in an aging BI platform that had become expensive and limiting, with metric logic accumulated over years and documented nowhere. The team wanted a modern, self-hosted stack, without a migration that quietly changed the numbers everyone ran the business on.

What we did

We inventoried every dashboard and the logic underneath, recommended the target platform against the team's skills and budget rather than a default, rebuilt the metric logic once in a governed model over self-hosted pipelines, recreated the dashboards faithfully, and ran old and new side by side until every figure matched or the difference was explained and signed off.

How it was built

What we connected, automated and safeguarded

The complete system: the integrations behind it, the workflow it runs, and the controls that make it safe to rely on.

What we connected

  • The legacy BI platform
  • Apache Superset & Power BI (evaluation)
  • Airbyte & dbt pipelines
  • The operational databases
  • PostgreSQL models
  • Scheduled refresh & alerts

What we automated

  • Metric logic rebuilt once in a governed model
  • Dashboards recreated on the chosen platform
  • Side-by-side parity checks during migration
  • Automated refresh, alerts and documentation

Reliability & controls

  • Every metric mapped and documented before rebuild
  • Old and new run in parallel until parity is proven
  • Discrepancies explained, never shrugged off
  • Cutover only after sign-off

A representative build for this use case. Yours starts from your systems, your rules and your approval points.

The result

The business moved onto a modern, maintainable, self-hosted reporting stack with its numbers intact and its metric logic finally documented, and the legacy licences were actually cancelled.
